@ghard I tried that and it didn't succeed. In our local #BurningMan #art collective "Salon Leobard" we tried mattermost as self hosted chat/communication tool.
1. The signup needed people to go to the self hosted website and register. 2. The page was in English. These two were less convenient than Signal. It caused churn/effort. We lost people.
Same at our local association burners.at. We tried a discourse forum (not discord, mind the spelling). It was not inclusive enough.
The p2p self hosted stuff must be convenient for my mum & cousin Alice & Bob the artist. Same convenience as WhatsApp is expected.
When the FOSS/p2p system is as simple as commercial stuff, and when many people take new ones by the hand and guide them, it works.
It worked with Signal so far.
So let's cherish what we have - Signal - and work on convincing people to pay for it. That is energy well invested.
